Google Rewrote Search. GEO Is on Your Plate Now.

in 25 years

let’s be real. for 25 years, your customers found you the same way — keywords in a box, blue links, your website. last week at google i/o 2026, google announced that box is gone.

Person using AI search on a phone

three months earlier at Samsung Unpacked, Google had already shipped an agentic Gemini on the Samsung Galaxy S26 that takes actions inside your apps. Apple support is expected later this year.

i’ve been saying this for two years — back when we launched the Compound Growth brief in june 2024, the call was: rankings are vanity; revenue is sanity. what we’re now watching is the rise of the agentic web — and it changes what “showing up in google” actually means for your business.

heads-up — this one runs long, and that’s by design. i’d rather send you fewer emails, more signal, only when there’s something a c-suite actually needs to know. this week, we’ve got two of them.

01 / THE INTELLIGENT SEARCH BOX

Google rebuilt the entry point to the web. The new Search box:

  • Dynamically expands so users describe what they need in detail — not 3-5 keywords
  • Suggests better ways to phrase a question, beyond traditional autocomplete
  • Accepts multimodal inputs — text, images, files, videos, even Chrome tabs
  • Continues from an AI Overview into AI Mode with follow-up questions that preserve context
  • Generates custom UI on the fly — widgets and mini-apps built by Gemini 3.5 Flash

AI Overviews now reach 2.5 billion users a month, and AI Mode just switched to Gemini 3.5 Flash as its global default. Generative UI, info agents, and Antigravity mini-apps start rolling out this summer — Pro and Ultra first.

What this means for your revenue, not your rankings

1. Long-tail informational queries used to drive clicks. Now they resolve inside AI Mode — no visit, no session, no revenue.

2. The unit of optimization is no longer the keyword. It’s the citation. Is Google’s AI citing you in AI Overviews? Recommending you in AI Mode? Building you into its generative widgets? That’s the question — not “where do we rank for X.”

3. GEO, AEO, and AIO are the new floor — Generative, Answer, and AI Search Optimization. We built the Good SEO® Framework around them. The Invisible Index™ exists for this exact moment.

We count cash collected, not clicks. So should you.

02 / GEMINI ON SAMSUNG → IPHONE, AND THE AGENTIC WEB

Here’s where the agentic web stops being theoretical.

Three months before I/O — at Samsung Unpacked in February — Google quietly shipped what may be the most underrated product release of 2026: an agentic Gemini on the Samsung Galaxy S26, with Apple support expected later this year. When that hits iPhone, an action-taking AI agent will be inside the device most of your customers carry every day.

What it does, today, on Samsung:

  • Long-press the side button and Gemini takes over a multi-step real-world task — “book a ride home,” “reorder my last meal,” “build a grocery cart”
  • Gemini runs in the background while your phone is still yours to use; live progress shows in notifications, and you can jump in, stop it, or let it finish
  • Beta is live now in the US and Korea, starting with apps in food, grocery, and rideshare
  • Powered by Gemini 3 series models behind the scenes — the same family doing the heavy lifting across Search

Picture this in your category. A procurement engineer asks their Galaxy: “Compact 3U rack mount thermoelectric chillers with ±0.1°C stability and variable centrifugal pumps for diode laser wavelength control.” The agent doesn’t return ten blue links. It scans spec sheets across suppliers, identifies the few that actually match on temperature stability and form factor, requests quotes, and books the demos.

That’s the agentic web — a third layer on top of search and answers, where the AI does the work instead of pointing the user at it. It’s a fundamentally different game than ranking #1 for a keyword.

We wrote about it last week in Agentic Engine Optimization (AEO): 6 Things Every CMO Should Be Learning Right Now. The short version: AI agents are already on your site, parsing pages and picking which brands to recommend. The new ground-floor moves — WebMCP (markup that lets agents take action), Cloudflare Markdown for Agents (cuts agent token cost up to 80%), query fan-outs (one search becomes 8-12), and the 2,000-word grounding budget (density beats length).

The agentic web isn’t five years away. It’s already in beta on millions of Samsung phones — and on iPhone before year-end.

03 / GEO IS A CMO PROBLEM, NOT AN SEO PROBLEM

Here’s where most agencies will steer you wrong.

The next 12 months are going to flood your inbox with “GEO hacks” — FAQ blocks slapped on every page, key takeaways stuffed into every article, automated llms.txt generators, Reddit threads written to chase citations.

Most of it won’t move the needle.

Gaetano DiNardi made the point sharply in GEO is a CMO Problem. Not an SEO Problem. — the widely promoted GEO tactics have marginal impact in isolation. The real question isn’t “are LLMs citing my pages?” It’s “are LLMs recommending my brand?” That’s a brand positioning, category alignment, and reputation problem — not a markup problem.

Pedro Dias went one layer deeper in Filed Under Marketing. Sitting in the Wrong Room. and named why this misframing keeps happening. SEO has been filed under marketing for twenty years, while the decisions that actually determine your visibility — URL structure, rendering pipelines, schema, content modeling, the surface AI agents and crawlers actually see — all sit in product and engineering. When marketing is held accountable for outcomes it has no authority to ship, you get content prescriptions for architectural problems. The hacks aren’t the bug. The room is.

That’s exactly why we framed it in Is AI Search Just SEO? The AlchemyLeads Take as 30% the same SEO motion, 70% genuinely new — passage-level content engineering, earned-media weighting (Wikipedia, Reddit, industry pubs, review sites), third-party signal building, and citation tracking across ChatGPT, Perplexity, Gemini, and Claude. And it’s why we run AEO/GEO engagements that report to the CEO. Same work. New drawer.

04 / THE REST OF AI SEARCH AT I/O 2026

Pulled from Google’s official 100-announcement recap — the AI Search items that didn’t fit above:

  • AI Mode just crossed 1 billion monthly users, queries doubling every quarter since launch. Total Search queries hit an all-time high last quarter. (The “AI is cannibalizing Search” narrative is wrong — Search is growing.)
  • AI Overviews and AI Mode merged into one experience. Users flow query → Overview → follow-up in AI Mode without leaving the page. Live worldwide today.
  • Information agents are coming to Search. 24/7 background agents monitor the web and Google’s real-time data (finance, shopping, sports), then send synthesized updates with action capability. Summer rollout, AI Pro and Ultra first.
  • Generative UI and mini-apps inside Search. Antigravity + Gemini 3.5 Flash builds custom layouts, widgets, dashboards, and trackers on the fly — free for everyone this summer; longer-running “mini apps” follow for subscribers.
  • Universal Cart and the Universal Commerce Protocol (UCP). Google’s agentic cart follows users across Search, Gemini, YouTube, and Gmail — tracking deals, price history, restocks, with checkout on Google via Google Wallet. Summer rollout. (If you sell online, this one’s worth its own meeting.)
